Let me level with you. I schedule production for a brake hose factory. Every week, a buyer asks me the same thing: "Can you have it ready next month?" And every week, I have to answer it the wrong way — because that question doesn't get you a real answer.

The Lead Time Question Nobody Answers Properly

"Can you do it by next month?" is the first thing I hear from almost every new buyer. And it's the wrong question.


Not because we're hiding something. Because lead time isn't a number. It's a sequence.


For a custom brake hose order, the timeline runs like this: specification confirmation → sample production (if needed) → sample approval → production scheduling → production → outgoing inspection → booking and shipping.


Seven stages. Each one with its own clock.


Ask "what's your lead time?" and you get a range. Ask "what's your production lead time after sample approval, and how long is ocean transit to my port?" and you get a schedule you can actually plan around.


That second buyer wins. Every time.


Lead time is a sequence, not a number. Break it into stages and you get a predictable schedule. Ask for one number and you get a range — plus surprises.


"So where does the time actually go?" — that's the next question worth asking.

Stage by Stage — What Actually Takes Time

Stage 1 — Specification confirmation. Fittings, dimensions, markings, packaging. All of it has to be locked down. This is where the #1 hidden delay lives: ambiguity. A complete spec takes days. A half-finished one? Plan on weeks.


Stage 2 — Sample production and approval. Custom work always needs a sample. New fittings, non-standard sizes, custom markings — that's 1 to 3 rounds, depending on how deep the customization goes. And here's the kicker: "can you add this fitting?" costs the most when it arrives late.


Stage 3 — Production scheduling. Slots go to confirmed orders. Yours joins a queue. That's why timing matters as much as speed.


Stage 4 — Production and outgoing inspection. Burst test, dimensional checks, inspection reports. Faster production isn't the goal. Consistent production is.


Stage 5 — Booking and shipping. Ocean freight, consolidation, vessel schedules. The factory doesn't control this one — and it's often the most variable. Ports get congested. Sailings move.


You control spec and sampling — nail those once and everything downstream speeds up. You don't control shipping — plan for it, don't fight it.


So now that you see where the time goes, the obvious next question is: how do we compress it?

What Compresses Lead Time — From Both Sides

On our side: standard specs and existing tooling (no new dies, no custom fittings). Confirmed production slots — book capacity ahead. Fast sample approvals — when you answer a sample round with clear feedback, we move. Batch consolidation — combine SKUs into one production run.


On your side: give us the complete spec upfront so we don't have to chase you with follow-up questions. Finalize artwork and packaging before the PO. Approve samples in days, not weeks. And split orders — place the standard part now while the custom part finishes sampling.


The fastest orders are the ones where the buyer did the homework. Two levers are fully yours: spec completeness and approval speed.


But what about the buyer who's already behind schedule and needs it now?

The Expedite Conversation — What's Realistic and What Isn't

"Can you expedite?" is fair to ask. The honest answer depends on where your order sits.


Pre-production? Maybe we move your slot forward — if capacity exists. Ask specifically, and we'll give you a straight answer.


In production? Partial shipments might be on the table. Ask about splitting.


Post-production? Now it's not the factory holding things up — it's the ship. The only real accelerator left is air freight, and it runs about 4 to 6 times the cost of ocean.


The buyers who get real answers don't say "hurry up." They say "can you ship the standard SKUs by air and the rest by sea?" Name the outcome, and we can tell you the price.


Expediting isn't a magic switch. It's a set of specific trade-offs — capacity, freight cost, partial shipments. Tell me the outcome you need, and I'll tell you what it costs.


Get past the fire-fighting, though, and the real lever is planning. That's the last piece.

Order Planning Scorecard for Reliable Lead Times (Quarterly)

Run this every quarter. Five questions tell you whether you're buying in a way that gets your parts on time.

    1. Spec completeness — was your last order's spec confirmed in one round? Target: yes. Zero follow-up questions.
    2. Sample rounds — how many rounds did your last custom order take? Target: 2 or fewer.
    3. Approval speed — days between receiving the sample and sending approval? Target: 5 business days or less.
    4. Production slot visibility — do you know your order's production window at PO confirmation? Target: yes, in writing.
    5. Shipping plan — is ocean booking confirmed before production finishes? Target: booked at least 2 weeks ahead of the ready date.


Score yourself. Then fix the weakest line. That's where the next order gets faster.
